Zen Noggin · ARM Advisory · Engagement plan

Built to last.
Month by month.

The governing principle

Nothing gets built before it is understood. Nothing gets scaled before the foundation is right. The sequence matters. The order is not arbitrary.

Every deliverable in this plan belongs to you permanently. Nothing built here requires ARM Advisory to maintain it. The infrastructure is yours from the day it is built.

A note on the timeline

This program is designed for 12 months because that is genuinely how long the relationship and authority work takes to compound. We are running it at six-month pace at your direction. The build will move as fast as the work allows — but some deliverables, particularly in the relationship and positioning categories, need real time to produce real results. A degree of flexibility in the back half is not a failure of the plan — it is the plan being honest about how these things work. The firms that win the contracts you are going after were known two years before the RFP dropped. We are building that infrastructure now.

Phase one

Diagnose

Understand before building. The intelligence layer that everything else runs on.

Months 1 — 2
01

Discovery

Understand the market and map where you are starting from.

Before a single system gets built for Zen Noggin we need an accurate picture of the market you operate in and how the business currently runs. This is not research for its own sake — every finding from this month directly shapes what gets built in months three through six.

Market intelligence brief — Logistics financial operations buyers
Market intelligence brief — Startup vertical, seed through Series B
Competitive landscape brief — who else operates in your space
Operations audit findings — where time goes, how work is won
Relationship audit map v1 — every professional contact organised into three tiers
First outreach cadence begins — two genuine reconnections per week

What this produces

Clarity on the landscape you operate in and an honest picture of where the business is starting from. No assumptions. Real data.

02

Map

Extract what is in your head and get it on paper.

Your five-step methodology is the most valuable thing in the business. It is also entirely in your head. This month it gets extracted, documented, and turned into infrastructure. Everything built in months three through six connects back to what gets produced here.

Methodology documentation v1 — five steps written in your voice
Framework doctrine — client facing and internal versions
Operator-to-owner reference map — the full picture of where the business is going
Client dashboard — live at your private portal URL
RFP response template v1 — built around your methodology
BD research validation document — why the system we are building works

What this produces

You see what you have actually built — and it is more than you thought. Your expertise stops living only in your head.

Phase two

Construct

Build the infrastructure month by month. Everything gets activated as it is built.

Months 3 — 5
03

Codify

Turn what is in your head into something you own permanently.

The foundation month. Nothing in months four and five holds without what gets built here. The full methodology gets documented. The SOP vault starts. The positioning language gets locked. And the first referral partners get identified — because that relationship work needs to start now to produce results by month six.

Full methodology documentation — complete enough for a contractor to work from
IP framework document — your methodology as owned intellectual property
SOP 01 — Client intake process
SOP 02 — Engagement kickoff process
SOP 03 — Deliverable quality control
Positioning language guide — locked vocabulary for website, proposals, and outreach
Referral partner list v1 — five logistics-adjacent partners identified and profiled
Outreach cadence continues from month one

What this produces

Your expertise stops living only in your head. It becomes infrastructure that can be understood, delegated, and built on.

04

Relationships and presence

Start the things that take the longest to compound.

Relationships and authority build slowly. A connection made this month may not produce an opportunity until month six or seven. A piece of content posted this month is still producing results in month twelve. That is exactly why these start now — not when it feels urgent, but before it is urgent.

Module 1 — Relationship mapping system built and active
SOP 04 — Relationship tracking and outreach cadence
Direct outreach begins — 10 personally researched emails to logistics finance leaders
Referral partner outreach begins — introductory conversations with identified partners
Zen Noggin website — live and positioned for logistics and startup verticals
Module 3 — Pre-RFP engagement playbook v1
Content calendar month 4 — 10 posts drafted, approved, and scheduled
Newsletter issue 1 — sent to curated list of existing contacts
SOP 05 — Content production process
Module 2 — Go/no-go scoring tool built and active
SOP 06 — Go/no-go decision process
State and county bid targets identified and scored

What this produces

You have a presence. People who did not know you existed start to find you. The qualification framework means you stop spending time on opportunities you cannot win.

05

Proposal engine and proof

Build the systems that turn activity into revenue.

The proposal engine gets fully activated this month. The first real RFP goes through the full system. The proof asset library gets seeded with retroactive case studies. The feedback loop closes — every proposal submitted makes the next one smarter. And the first state or county bid goes out.

Module 5 — First full proposal cycle completed using the full system
RFP template refined based on first real cycle
SOP 08 — Proposal production end to end
First state or county bid submitted
Current client pitch framework — built for the first internal upsell conversation
Module 4 — Proof asset library built and seeded
Case studies — 2 to 3 retroactive from strongest past engagements
SOP 07 — Proof asset capture process
Module 6 — Post-engagement feedback loop live
SOP 09 — Post-engagement review and feedback capture
Content calendar month 5 — informed by what worked in month 4
Newsletter issue 2
Guest article pitch — one logistics finance publication
Speaking opportunity pitch submitted

What this produces

The system closes. Every engagement now makes the next one smarter. The first bid is out. The compounding loop is running.

Phase three

Operate

Run what is built. Review what is working. Begin the transition.

Month 6 and beyond
06

Review, calibrate, and activate support

The full system runs. Assess everything. Bring in the first support.

Month six is the first time all six modules have been running simultaneously. This month is about assessing what the system has actually produced, calibrating what needs adjusting, and bringing in the first contractor or operations assistant — because the SOP vault now exists to onboard them against.

System calibration report — all six modules assessed against real data
Go/no-go scoring model recalibrated based on real proposal outcomes
Relationship map outcomes report — what four months of outreach has actually produced
Pipeline visibility — three to five conversations identified as likely proposals
First contractor brief — role scoped based on where time is still going
SOP 10 — Contractor onboarding and training framework
Initial scope: proposal assembly, proof asset capture, content scheduling
Speaking engagement delivered — one logistics finance appearance
Guest article published or in final edit
Newsletter issues 3 and beyond — contractor now assisting with production

What this produces

Something gets taken off your plate permanently for the first time. The system is running with support. You are reviewing outputs rather than producing everything.

Months 7 through 12 — what continues

The work begun in months one through six does not stop at month six. Relationships started in month two are still compounding in month twelve. Content posted in month four is still producing results in month twelve. The proof asset library grows with every engagement. The feedback loop makes every proposal smarter. The contractor's scope expands as the SOPs mature.

If the six-month target produces a fully operational system, month six is the handoff. If — as is more likely — some categories need additional runway, the engagement continues until the infrastructure holds. The goal is not the calendar. The goal is a business that runs at your direction rather than at your expense.

The thread that runs through all of it

"The modules do not operate in sequence. They operate simultaneously — and they feed each other."

Relationships started in month two produce introductions in month six
Content posted in month four is still producing results in month twelve
Every case study captured makes the next proposal stronger
Every feedback loop debrief makes the next go/no-go decision sharper
Every SOP written makes the next contractor faster to onboard
Every deliverable in this plan belongs to you permanently. Nothing built here requires ARM Advisory to maintain it. The infrastructure is yours — and it compounds from the day it is built.
